What's a realistic timeline to make a business sellable?

Just acquired a small IT services company. It's profitable but very owner-dependent. How long does it realistically take to build systems, hire management, and get it to a point where a buyer would want it? 2 years? 3? 5?

Rule of thumb: 2 years to systematize, 1 year to prove it runs without you. So 3 years minimum if you're focused. Most people take 5 because they get distracted running the business and don't prioritize exit-readiness.
The biggest blocker is usually the owner being the sales engine. If you can hire or develop someone who handles sales/client relationships, you're 80% of the way there. Everything else is process documentation.
Not what you asked but — build it to be sellable even if you never sell. A business that runs without the owner is a business that gives you freedom whether you exit or not.
